Project Larkspur — Pilot Retrospective

Two weeks post-go-live, Dana ran the Norfolk retrospective. Throughput
recovered to pre-cutover levels by day nine and is now running 6% above the
old system, mostly from faster picking. Final pilot cost landed at $415,000
against the $480,000 budget; $40,000 of contingency was spent on the ERP
translation layer, and $25,000 of budget went unused.

What worked: the early integration spike, the parallel run, and training
super-users first. What to change for Atlanta and Memphis: start ERP
integration even earlier, and budget four weeks for the bin-tracking module
rather than three. Marcus approved proceeding to Atlanta, targeting a
February go-live, with Memphis to follow in the spring. Priya and Cardinal
stay on under the twelve-month support term. Dana will reuse this pilot as
the template for both remaining sites.
